The challenge
Run Your City had a genuinely fun idea: as you run, you paint the streets you cover, turning your city into a map to conquer. People were signing up. They just were not paying. The product worked, but the conversion from free signup to paid subscription was stuck at 2%, which meant a growing user base and a monetization engine that was not firing. A great idea with a broken money step is not a business yet.
What we did
We partnered on Run Your City from day one, building the product and driving its growth, so when conversion stalled, fixing it was our problem to own.
We rebuilt the moment that mattered most: the first run and the offer around it. We added a 20-second guided preview that showed the core magic immediately, neon streets lighting up, the map filling in, so new users had an instant “this is cool” moment before being asked for anything. We stripped friction from signup with one-tap sign-in, introduced a founder-launch offer with real urgency, and added social proof drawn from the community of runners already painting their cities. Every change was aimed at one thing: getting more people to the paywall, and converting more of them once they arrived.
The result
Signup-to-paid conversion went from 2% to 8%, a 4x improvement, with 25% more users reaching the paywall along the way.
The sharpest result is where the money now happens: nine out of ten new purchases occur on that single optimized offer screen, before a user even logs their first real run. That is what a working monetization engine looks like. The idea was always good. We turned it into a product that pays for itself.
